Milk Not Frothing Properly: When the Problem Is the Machine, Not the Technique

Already ruled out milk temperature and technique? Weak or sputtery steam usually means low boiler pressure, a blocked wand tip, or a sticky steam valve. Here's how to identify which one and why it's a job for a tech.

If you’ve already tried fresh cold milk, the right pitcher angle, and a clean tip, and the steam is still weak or sputtery, the problem is almost certainly the machine. Here’s what’s actually going on and how to figure out which part is failing.

The Most Common Cause: Low Steam Pressure

This is where I’d start on any machine that’s underperforming. Steam pressure depends on your boiler reaching and holding the right temperature. If the boiler thermostat or pressure stat is drifting, you’ll get soft, wet steam that can’t stretch milk properly. The machine still makes steam, it just doesn’t have the punch it needs.

On most commercial machines, the steam boiler holds around 1 to 1.3 bar during normal operation. If yours has a pressure gauge, watch it while you’re steaming. A needle that drops sharply and doesn’t recover is a sign the heating element is struggling or the thermostat is out of calibration.

If your machine doesn’t have a gauge, a tech can put a test gauge on the boiler port and get you a real reading fast.

Second Most Likely: A Blocked Steam Tip

Steam wands are small, the holes are tiny, and milk dries fast. A partial blockage doesn’t kill the steam completely, it throttles it. You get reduced volume, uneven texture, and that hissing-but-not-working feeling where you work twice as hard for mediocre foam.

What you can do: purge the wand before and after every use (a real purge, not just a tap), wipe it immediately with a damp cloth, and remove the tip for a proper soak in a milk-protein cleaner. If you’ve done that and the steam is still weak or exits at an odd angle, the blockage is deeper than the tip or something else is going on. That’s when to call.

Partially Open or Sticky Steam Valve

If cleaning the tip doesn’t help, the steam valve itself may not be opening fully. On a traditional two-knob commercial machine, the valve seat and O-rings wear over time. A telltale sign is that the wand performs differently depending on exactly how far you turn the knob. Sometimes a little more travel gives you noticeably better steam, which tells you the valve isn’t seating and opening the way it should.

Diagnosing this properly means disassembling the valve group. The components are under pressure, and reassembling them correctly is not a cut-and-try job.

Scale Buildup Inside the Boiler

Most Bay Area water is relatively soft, so scale isn’t the first thing I’d blame here. That said, if your machine hasn’t been serviced in a long time, mineral buildup inside the boiler and steam passages can reduce both pressure and heat transfer. I’ve opened machines that look fine outside and have a solid layer of mineral crust on the heating element. Scale compounds slowly, but it adds up.

If you’re not sure when the machine was last serviced, a tech can check the element and internal lines as part of a routine visit.

What a Tech Actually Does

During bench diagnosis for a steaming complaint, the sequence is: check steam pressure at the boiler, inspect and measure the tip holes, cycle the steam valve and feel for resistance or irregular travel, check boiler temperature against the stat setting, and look at heating element condition if there’s any sign of scale. Most of the time it’s one of the first two.

Diagnosis is usually quick. Repair time depends on what parts need to come out.

When to Call Us

Basic upkeep, like purging the wand and cleaning the tip, is something any trained barista can handle. If you’ve done that and the problem persists, stop there. Low boiler pressure, sticky valves, and scale-caked heating elements don’t clear up on their own. The longer a machine runs like this, the more it costs in wasted milk, barista frustration, and eventual parts.
