This call comes in a few times a month, usually from a cafe manager or an office facilities person, and it’s almost always phrased the same way: “Nothing changed, and now everything tastes bitter.” Same beans, same barista, same recipe. The shots were fine Friday, and Monday they’re harsh and ashy.
Here’s the thing: if the recipe didn’t change, the machine did. Espresso equipment doesn’t have moods. When taste shifts overnight, something physical shifted with it, and there’s a fairly short list of what it can be. Below is that list, in roughly the order of how often I actually find each one in the field, plus the order I’d check them in, which runs cheapest to most expensive.
First, rule out the beans
Before touching the machine: did a new bag or a new roast batch go into the hopper? A different roast date, a darker batch from the roaster, or beans that sat open for two weeks will change the cup with zero equipment involvement. If the bitterness arrived together with a fresh delivery, brew a sample of the old beans if you still have any. If those taste fine, it’s not the machine, and you can stop reading. If the beans check out, keep going.
Rancid coffee oils in the brew path
This is the most common cause, by a wide margin. Coffee leaves oil on everything it touches: the shower screen, the dispersion block, the group gasket, the portafilter, and in super-automatics the entire brew unit. Those oils go rancid in a matter of days, and rancid coffee oil tastes exactly like what people describe on the phone: bitter, ashy, a little sour underneath.
The reason it feels sudden is that buildup isn’t linear on the palate. The layer thickens gradually, then crosses a line where every shot picks up the flavor on its way through. On semi-automatics from La Marzocco, Nuova Simonelli, or Rancilio, the fix is a chemical backflush plus pulling the shower screen and scrubbing it and the gasket area. On Franke, WMF, and other super-automatics, it’s the tablet cleaning cycle plus removing and rinsing the brew unit, and don’t skip the puck bin. An overflowing puck bin sitting in a warm cabinet grows biofilm, and the smell alone will tell you it’s contributing.
If your machine has been prompting for a cleaning cycle and someone’s been dismissing the prompt, that’s your answer. Machines log this, and we can see the skipped cycles in the service history.
Worn burrs grinding coffee into dust
Grinder burrs are a wear item, and on commercial volume they wear out faster than most owners expect. Sharp burrs cut beans into consistent particles. Worn burrs crush them, which produces a wide spread of particle sizes with a lot of fines, essentially coffee dust. Fines overextract almost instantly, and overextraction is bitterness.
The tell isn’t the taste alone, it’s the drift. If your barista keeps tightening the grind week after week to hold the same shot time, and the dose out of the doser or timer won’t stay consistent, the burrs are compensating for their own wear and losing. Rule of thumb: on a grinder doing real cafe volume, burrs older than a year are suspects until proven otherwise.
Brew temperature running hot
Espresso extraction is temperature-sensitive, and a few degrees too hot pushes extraction into the bitter range on every single shot. Machines don’t announce this. A thermostat that’s sticking, a temperature probe that’s drifted, or a PID reading wrong will quietly run the brew water above spec while the display insists everything is normal.
This one you mostly can’t diagnose by hand. If shots went bitter and the steam seems more aggressive than usual, or the group runs hotter to the touch, temperature is worth suspecting. On La Marzocco machines specifically, we see a recurring pattern of probe and control faults, which we covered in Linea PB temperature problems. Confirming it takes a thermometer or a thermofilter, which is diagnostic-visit territory.
The water filter died
Carbon filters remove chlorine and chloramine, and they have a finite capacity. When the cartridge is spent, treatment chemicals pass straight into the boiler and come out in the cup as a harsh, medicinal edge that most people report as bitterness.
The test costs nothing: draw water from the machine’s supply side and taste it. If it has any pool-water character, replace the cartridge and flush the line. East Bay and Tri-Valley water quality varies enough by city and season that we put every commercial account on a calendar or volume-based filter schedule rather than waiting for taste complaints. It’s the cheapest fix on this entire list.
The order to check things
- Beans — free. New batch? Test the old ones.
- Water — taste it, swap the filter if it’s overdue. A cartridge is cheap.
- Brew path — full backflush and screen scrub, or tablet cycle plus brew unit rinse and puck bin cleanout on a super-automatic.
- Burrs — check for grind drift and dusty, clumping grounds.
- Temperature — last, because it needs instruments and it’s the least likely to be something you can fix in-house.
When it’s time to call
You can handle a backflush, a cleaning cycle, and a filter swap in-house, and honestly you should be doing all three on a schedule already. Call a tech when:
- The bitterness survives a full, honest cleaning of the brew path
- Shot temperature or steam behavior is visibly unstable
- The grinder needs constant adjustment and the burrs have a year or more of volume on them
- The machine is throwing maintenance or fault codes alongside the taste change
Diagnostics can take up to a week; most repairs run 3–4 weeks. That is exactly why we recommend preventive maintenance: a maintained machine does not sit in a repair queue for a month.
