Inconsistent grind size usually comes down to one of four things: worn burrs, burr misalignment, static buildup, or coffee retention inside the grinder. Most cases I see in the field are burr-related, but static and retention cause a lot of confusion because they mimic worn burrs without the same fix.
Worn Burrs
Burrs have a finite lifespan. Commercial flat burrs typically hold up through several hundred to over a thousand kilograms of coffee before the edges dull enough to affect consistency, though that range varies a lot by burr material, coating, and coffee type. When burrs are past their useful life, they stop cleanly shearing coffee particles and start producing a lot of “fines,” the powdery fraction that clogs your puck and causes channeling. Shot times drift because the puck resistance changes shot to shot.
The tell: grind distribution under a loupe or on a white sheet of paper looks bimodal, coarser pieces mixed with a fine dust. Pull shots feel inconsistent even after dialing in fresh.
This is a part replacement job. Burrs for most commercial espresso grinders are available from the manufacturer or a distributor. You need the correct spec for your exact model, and replacement always has to be followed by an alignment check, otherwise you may trade one problem for another. Getting that right requires the right tools and familiarity with the grinder head.
Burr Misalignment
Even new burrs produce inconsistent grinds if the upper and lower burrs aren’t parallel. Misalignment causes one side of the burr set to cut finer than the other. The result is a wide particle distribution regardless of your grind setting.
You’ll often see this after a grinder has been dropped, after an inexperienced tech replaced burrs without checking alignment, or after years of vibration in a high-volume environment. Some grinders are more forgiving than others. Older direct-drive grinders with adjustable carrier plates are actually easier to align properly than some modern all-in-one designs.
Diagnosis requires a burr alignment tool or careful feeler gauge work between the burr faces at multiple clock positions. It’s not something to eyeball. I’ve seen grinders where the misalignment was under 0.1mm but still enough to produce noticeable channeling at 18g doses.
Re-alignment requires disassembling the grinder head and working with small shims or carrier adjustment screws, with a dial indicator to confirm tolerances. A botched attempt usually makes things worse. This one is a pro job.
Static Buildup
Static is the most commonly overlooked cause, especially in dry climates or air-conditioned cafes. Grounds cling to the chute and portafilter walls, then fall unpredictably into the basket. You get uneven distribution before you’ve even tamped, and the dose weight swings shot to shot.
Quick test: grind a dose and watch how the grounds exit the chute. If they clump against the walls, spray out sideways, or leave a lot behind, static is a factor.
Fixes that actually work: the Ross Droplet Technique (add a few drops of water to the beans before grinding), a static-dissipating grind chamber or chute modification, or a grinder with built-in ionization if you’re buying new. Results vary by environment.
Static doesn’t damage anything and doesn’t require a technician. It’s a workflow and environment fix.
Coffee Retention
Most grinders hold some amount of ground coffee between sessions. That retained coffee is stale compared to a fresh grind. When it mixes with the current dose, you get variable extraction.
High retention also means your grind setting changes don’t take full effect immediately. You adjust, pull a shot, and it still tastes like the old setting because most of what’s in the basket is old grounds.
The fix is either a low-retention grinder design (some modern grinders are built for this), a “purge” routine before each dose, or a grind-on-demand workflow. For high-volume commercial use, retention matters a lot more than for a two-group bar doing 60 covers.
How I Diagnose It in the Shop
When a grinder comes in for inconsistency complaints, I check in this order:
- Inspect burrs visually and under magnification. If they’re worn, that’s usually the end of the diagnostic.
- Check burr alignment with a dial indicator or alignment tool. Document the variance at 12, 3, 6, and 9 o’clock positions.
- Run a retention test: weigh in, grind, weigh out, compare to expected dose.
- Watch the grind exit under different humidity and temperature conditions if possible.
- Check the motor and drive components for vibration issues that could cause erratic burr speed.
Most problems are burrs or alignment. The others come up, but less often.
What You Can Check Before Calling
A few things are worth doing yourself first:
- Clean the grind chamber and chute (weekly on any commercial machine)
- Try the Ross Droplet Technique if you suspect static
- Adjust your purge routine and check if dose consistency improves
- Look at the burrs visually for obvious pitting or edge damage
If those don’t move the needle, the problem is almost certainly burrs, alignment, or a drive component. Those need tools and hands-on diagnosis.
When to Call
If you’ve cleaned the grinder and you’re still getting inconsistent shot times or channeling, don’t keep chasing it with grind adjustments. You’re compensating for a mechanical problem, not fixing it, and you’ll burn through coffee trying.
Diagnostics can take up to a week; most repairs run 3–4 weeks. That is exactly why we recommend preventive maintenance: a maintained machine does not sit in a repair queue for a month.
