Low pressure at the group head is one of the most common complaints I hear from cafe owners, and it almost always traces back to one of three things: a failing pump, a misadjusted or worn over-pressure valve (OPV), or a restriction somewhere in the group head itself. Here’s how to think through each one.
The Most Likely Culprit: The Pump
The vibration pump (or rotary pump on commercial machines) is the first place to look. Pumps wear out. On a busy commercial machine, they can start losing pressure after a few years of continuous use, sometimes sooner if the water supply has had issues.
What you’ll notice: shots pulling faster than normal, thin crema, espresso that tastes sour or underdeveloped. If you have a portafilter gauge, you’re looking for 9 bars during extraction. Seeing 6 or 7 consistently means something is wrong.
Watch whether pressure holds steady across a shot or drops off mid-pull. A pump that starts strong and fades is typically wearing out internally. One that starts weak and stays weak could be the pump or the OPV.
Rotary pumps on commercial machines can often be rebuilt. Vibration pumps are usually replaced outright. Either way, getting to them requires disassembly and a pressure gauge to confirm what you’re actually dealing with before ordering parts.
The OPV (Over-Pressure Valve)
The OPV is a spring-loaded valve set to limit maximum brew pressure, typically around 9-10 bars. Over time, the spring inside can weaken, or the valve can get stuck partially open and bleed off pressure before it reaches the group.
This is a pretty common cause of low pressure that sometimes gets missed because the pump tests fine in isolation. If someone adjusted the OPV at some point, intentionally or not, it may be set too low.
Diagnosing the OPV correctly requires a portafilter gauge during a live pull. If the spring is broken or the valve body is damaged, the part needs to come out and be replaced. Setting it wrong puts stress on everything downstream (gaskets, boiler, group head seals), so this one’s worth having done right.
Group Head Issues
If the pump and OPV test out fine, look at the group head. A clogged shower screen or dispersion plate restricts flow and can produce the appearance of low pressure at the puck even when the pump is performing correctly.
Pull the shower screen. If it’s coated in oils or has visible buildup, clean it. This is basic maintenance that should happen on a schedule regardless. Use a backflush detergent if your machine supports it.
Worn group head gaskets are another factor. A gasket that has hardened or lost its seal lets water bypass the puck rather than pushing through it, which affects extraction even if pressure readings look okay. On a busy commercial machine, gaskets typically need replacing every 3-6 months. Gasket replacement is standard service work.
On machines with solenoid valves controlling the group, a partially stuck solenoid can throttle flow. This one usually shows up as inconsistent behavior (sometimes fine, sometimes not) rather than a steady pressure drop.
How a Tech Diagnoses This
When we look at a low-pressure complaint, the process is systematic. A portafilter gauge gets installed to get an actual number during a live shot, then we trace backward: pump output, OPV behavior, and finally the group head components.
The goal is to confirm which component is actually the source rather than guess and replace parts. On a commercial machine, parts and labor add up quickly, so a correct diagnosis saves money.
Sometimes the issue isn’t the machine at all. A water supply problem (low incoming pressure, a partially closed shutoff valve, or a scale-clogged filter) can cause exactly the same symptoms. That gets checked before assuming it’s an internal component.
What’s Safe to Check Yourself
Pulling and cleaning the shower screen and dispersion plate: yes, do this regularly, and do it first.
Checking the water supply line and filter: absolutely, and this is often overlooked. Confirm the shutoff valve is fully open and that the inline filter isn’t overdue for a swap.
Pump inspection, OPV adjustment, solenoid testing, anything around the boiler: leave that for a tech. A commercial boiler runs hot and holds steam pressure while the machine is still warm. Getting it wrong there creates real risk, and a misadjusted OPV can damage other components in the process.
When to Call Us
If you’ve cleaned the group head, confirmed the water supply is fine, and you’re still seeing low or inconsistent pressure, bring someone in. The pump and OPV diagnosis needs a pressure gauge and some disassembly, and getting it wrong on a commercial machine usually means a bigger repair than the one you started with.
