Most commercial coffee grinders last 7 to 15 years with regular maintenance. The wide range comes down to two things: how hard the machine works and how well it’s been taken care of. A grinder at a 200-drink-per-day cafe wears out faster than the same unit at a 40-drink shop. That’s obvious. What’s less obvious is that most grinders that “die” before their time didn’t have to.
What Actually Wears Out (In Order of Likelihood)
Burrs go first in almost every case. They’re the working surface of the machine, and they dull with use. Flat burrs on a workhorse grinder typically need replacement somewhere in the range of 500 to 1,000 lbs of coffee, depending on roast level, bean density, and whether the hopper runs dry regularly (running dry accelerates wear fast). The actual number varies enough by machine and bean type that tracking it by weight is more reliable than going by calendar. Conical burrs tend to last longer. When burrs dull, you get inconsistent particle size, which shows up as flat espresso shots and wildly shifting extraction times before anything else.
The motor is the second thing to watch. On most commercial grinders, the motor is designed to run for years without attention, but it degrades from heat. If the machine is running back-to-back without any cooling time, or if the doser chamber is clogged and the motor is working harder than it should, you’ll shorten its life. Motor issues often announce themselves as intermittent slowdowns, grinding that sounds labored under normal load, or a thermal cutout that trips more and more frequently.
The adjustment collar and burr carrier wear more slowly, but they do wear. If you’ve replaced burrs and the grind is still inconsistent step to step, this is usually why. The threads that hold the collar strip over time, especially if the grinder gets re-adjusted constantly by different staff.
Bearings are often overlooked until they make themselves known through a metallic whine or vibration at startup. By the time you hear that sound, they’ve been degrading for a while.
How a Technician Diagnoses It
A tech will start by pulling the burrs and looking at them under good light. Fresh burrs have sharp, well-defined cutting edges. Worn burrs look polished or rounded. That’s the most common finding, and it’s the cheapest fix.
From there, they’ll check the burr carrier for wobble. Spin it by hand with the burrs off; there should be minimal lateral play. Any noticeable wobble points to bearing wear or a damaged carrier.
If the motor is the suspect, they’ll measure current draw under load and compare it to the nameplate spec. A motor pulling significantly more amperage than rated is either failing or being overworked due to a downstream blockage. They’ll also check if the thermal protector is resetting itself repeatedly, which is a sign the motor is running hot.
A good tech will also ask you about grind consistency over time. Gradual drift toward coarser or finer without any adjustment often means burr wear. Sudden jumps usually point to the collar or carrier.
What’s Safe to Check First
Cleaning is genuinely in your hands. Run a grinder cleaner (Grindz or similar) through the machine roughly once a month in commercial use — check your machine’s manual for the right interval. Wipe down the doser. Keep the hopper from running dry. Staff can handle all of this, and it extends burr life and motor life more than most people expect.
That’s where safe DIY ends. Burr removal and reinstall, burr carrier inspection, motor testing, bearing replacement, and anything involving adjustment beyond your standard dose dial all require proper tools and training. The tolerances on burr alignment are tight enough that a slightly misaligned reinstall can cause more damage than the original problem. Bearing replacement without the right press tools can turn a $200 repair into something much larger. Leave that work to a tech.
The Rebuild vs. Replace Decision
This is where it gets real. A full rebuild on a quality commercial grinder (new burrs, bearings, motor service, collar and carrier inspection) typically runs a fraction of replacement cost. On a solid-built machine like a Mazzer, Anfim, or Mahlkonig, rebuilding usually makes financial sense if the grinder frame itself is intact and the machine has been maintained reasonably well.
The cases where replacement wins: the grinder was cheap to begin with and parts cost close to what a better unit would cost, the frame is cracked or the baseplate is warped, or you’ve already done a full rebuild and it’s back in for the same issues within a short time.
If a technician recommends replacement, ask them specifically what failed and why it can’t be repaired. That’s a fair question. The answer should be concrete.
A general rule that tends to hold up: if repair costs less than 50% of the replacement price of a comparable grinder, repair. If it’s over that, especially on a machine that’s already several years old and likely to need more work soon, buying something with a fresh warranty often makes more financial sense.
