Scale buildup is one of the most common reasons commercial espresso machines underperform. If you’re seeing slower shot times, inconsistent pressure, or a steam wand that sputters and drips, scale is likely part of the problem. Here’s how to tell before you call anyone.
What Scale Actually Is
Calcium and magnesium minerals in your water deposit on every surface water touches: boiler walls, heating elements, group head screens, steam wand tips. Over time those deposits harden. They don’t flush out with a backflush cycle. They physically narrow the passages water travels through, and they insulate the heating element so it takes longer to reach temperature.
Bay Area water hardness varies a lot by city and utility. San Jose and parts of the South Bay run quite hard. San Francisco and EBMUD East Bay water tend to be softer. Without a softener or reverse osmosis system, a busy machine in a harder-water area can accumulate noticeable scale in three to six months. Softer-water areas may go longer, but scale still builds.
The Symptoms, Ranked by How Often I See Them
Slow or inconsistent shot times. This is usually the first thing operators notice. A 25-second shot starts stretching to 35 or 40 seconds without any change to the grind or dose. Scale in the group head or boiler restricts flow, so the pump works harder to push water through. You might hear the pump straining or cycling differently.
Pressure gauge reading low or swinging. If your machine has a pressure gauge, watch it during a shot. Scale in the boiler or the line between boiler and group can cause pressure to drop mid-extraction or fluctuate when it should hold steady.
Steam wand issues. The tip clogs fastest because the steam evaporates and leaves mineral deposits concentrated right at the orifice. A wand that used to steam a pitcher quickly now takes much longer, or the steam comes out at an angle because one of the holes is partially blocked.
Temperature instability. Machines with digital PID displays will show you directly. A boiler coated in scale can’t transfer heat as efficiently, so temperature recovery slows and you may see the PID undershooting or hunting to hold setpoint.
Visible white or off-white crust. Check around the group head gasket, the steam wand tip, and any visible fittings or hoses. A white or chalky buildup on exterior surfaces almost always means there’s more inside.
Low output volume. If your yield has dropped noticeably with the same dose and grind settings, restricted flow from scale is a likely cause. This one’s easy to miss if you’re not measuring consistently.
How a Technician Confirms It
A technician checking for scale starts with the group head screens, looking for a whitish or grayish coating on the mesh and diffuser. From there it’s the boiler sight glass if one’s present, and a water flow test comparing actual output against the machine’s spec. On multi-boiler machines each boiler gets checked independently, since they can scale at different rates depending on whether they handle steam or brew.
A full picture comes from pulling the boiler and visually inspecting the element. A lightly scaled element looks dusty white. A heavily scaled one looks like it’s been dipped in concrete. At that stage, descaling alone may not be enough and you’re looking at element replacement.
What You Can Do Yourself
A few things are safe to do without a technician.
Clean the steam wand tip yourself. Remove it (most unscrew), soak it in a small cup of citric acid solution or a commercial descaling tablet dissolved in warm water for 20 to 30 minutes, then scrub with a small brush. This is low-risk and makes an immediate difference.
Check your water filtration setup. If you have an inline filter cartridge, look at the replacement schedule. Most commercial filter cartridges are rated for a certain number of gallons or a fixed time period, and in a high-volume setting they get bypassed when they’re saturated. Replace it on schedule.
Run a water test strip. Basic TDS (total dissolved solids) strips are inexpensive and available at restaurant supply stores or online. Testing your brew water takes 30 seconds and tells you whether your filter is actually working.
What to Leave to a Technician
Descaling the boiler on a semi-automatic or fully automatic commercial machine is not a backflush. It involves running a descaling solution through the boiler under pressure and flushing it out completely before the machine goes back into service. If it’s done wrong, residual descaling solution ends up in the next shot. On machines with copper and brass components, using the wrong descaler can cause real damage, including corrosion and seal degradation.
Anything involving removing the boiler, replacing the heating element, or disassembling the group head beyond the screen and gasket should be handled professionally. Boiler connections involve high-pressure fittings and sometimes electrical elements, and an incomplete reassembly becomes a service call that costs more than the original one.
If the machine is under a maintenance contract, check whether descaling is included in the scheduled visits. Many operators find out after a failure that it wasn’t.
When to Call
If you’re seeing two or more of the symptoms above, it’s worth getting eyes on it before it becomes a boiler replacement. Catching scale early means a descale and maybe a screen swap. Catching it late means a heating element, or worse.
Diagnostics can take up to a week; most repairs run 3–4 weeks. That is exactly why we recommend preventive maintenance: a maintained machine does not sit in a repair queue for a month.
