Descaling a commercial espresso machine is straightforward if scale hasn’t already done damage. Run a descaler solution through the boiler and group heads, flush thoroughly, and you’re done. The harder question is knowing when that simple procedure is no longer enough.
Why Scale Builds Up
Water is the culprit. Bay Area tap water carries dissolved calcium and magnesium, and hardness varies considerably by area - San Jose and parts of the East Bay run genuinely hard, while San Francisco proper is much softer. Every time the boiler heats water, those minerals drop out of solution and coat the internal surfaces. A light-use machine in a low-hardness area might need descaling twice a year. A high-volume cafe running hard tap water can need it every two to three months.
Filtration slows this down but doesn’t eliminate it. Even with a good inline filter, some hardness gets through. If you’re not sure about your water hardness, a cheap test strip from any brewing supply shop will tell you in about 30 seconds.
What Descaling Actually Does
The acid in a descaling solution dissolves calcium carbonate deposits. You’re not cleaning the outside of the machine. You’re dissolving mineral scale from the inside of the boiler, the heat exchanger, the solenoid valves, and the lines leading to the group heads.
That’s why flushing completely after descaling matters. Residual descaler tastes bad, and some formulations can affect rubber seals if left to sit.
The Procedure
What you need: Manufacturer-approved descaler (check your manual, some machines void the warranty with the wrong product), clean water for the flush cycles, and about 45 to 90 minutes depending on machine size.
- Empty the boiler as much as the machine allows. Check your manual for the specific drain procedure.
- Mix the descaling solution according to the product instructions. Don’t guess on concentration.
- Run the solution through at low flow, pausing periodically to let it sit and work. Most manufacturers specify cycles rather than a single continuous run.
- After the descaler cycles are done, flush with at least two full tank volumes of clean water. Taste the output water before you put coffee through it.
- Log the date. Build this into a calendar reminder.
One thing people skip: the steam wand and hot water tap. Run the descaler through those too. Scale in the steam wand restricts flow and affects milk texture.
Signs the Scale Is Already Causing Problems
Light scale buildup just slows things down and mutes extraction. Heavy scale, or scale left too long, causes real damage.
Longer heat-up times are usually the first sign. Scale coats the heating element and acts as an insulator, so the element works harder and longer to reach temperature. A machine that used to be ready in 20 minutes taking noticeably longer is a common early symptom.
Pressure inconsistency at the group head, especially if it was stable before, points to scale in the solenoid valve or flow restrictor. Descaling may fix it. It may not, if the valve is already partially seized.
Boiler leaks are a different category entirely. Scale can contribute to corrosion over time, and once a boiler starts pitting, descaling won’t reverse that. You’re looking at a boiler inspection and possibly a replacement.
Error codes or the machine locking out because of temperature or pressure faults can have several causes, but if the machine has a history of infrequent descaling, scale is high on the list.
White flakes in the portafilter basket or cup mean chunks of hardened scale are breaking loose from inside the boiler or lines. At that point the scale is thick and possibly embedded in valve seats.
What a Tech Checks That You Can’t
A technician will pull the boiler or access panel and look at the actual heating element and boiler walls. Consumer-side visual checks tell you almost nothing. What matters is whether the element is coated, whether the boiler lining is pitting, and whether the scale has worked into any valve seats.
On machines with grouphead flow meters, a tech can compare actual flow against spec and isolate whether a restriction is in the line, the valve, or the group head itself. That kind of diagnostic saves you from replacing parts that aren’t actually the problem.
If the machine is under manufacturer warranty, opening certain panels yourself may void it. Worth checking before you go further than descaling.
When to Call a Pro
Call a technician when:
- You’ve descaled correctly and the problem (slow heat-up, pressure drop, weird taste) persists
- You see any water pooling under or inside the machine
- The machine is throwing faults it wasn’t throwing before
- You see white flakes in the output
- It’s been more than a year since anyone looked inside the machine and you’re not sure of the service history
Descaling is maintenance you can do yourself on a regular schedule. Anything beyond that, the cost of a service call is almost always less than the cost of ignoring a problem until it becomes a parts replacement.
Diagnostics can take up to a week; most repairs run 3–4 weeks. That is exactly why we recommend preventive maintenance: a maintained machine does not sit in a repair queue for a month.
