Most commercial espresso machines in a high-volume cafe need descaling every 1 to 3 months. The exact interval depends on two things: how much coffee you’re pulling and how hard your water is. In the Bay Area, water hardness varies dramatically by city. San Jose tap water can run above 300 ppm. East Bay water from EBMUD is considerably softer. Two cafes doing the same volume can be on very different schedules.

What Actually Drives the Timeline

Water hardness is the bigger variable. Hard water deposits calcium and magnesium scale inside the boiler, group heads, and steam wands faster than soft water. Anything above roughly 120 ppm starts accelerating buildup noticeably. Volume matters too, but a low-volume shop on hard water can accumulate scale just as fast as a busy shop on softened water.

If your machine has a water softener or filtration system installed, that’s not a reason to skip descaling entirely. Softeners reduce scale buildup but don’t eliminate it. They also need their own maintenance, and if the resin is exhausted or the filter is past its service life, you’re back to hard water running through everything.

A rough guide by volume:

  • Light use (under 50 shots/day): every 3 months, sooner if water is hard
  • Moderate use (50-150 shots/day): every 6-8 weeks
  • High volume (150+ shots/day): every 4 weeks, or when your water test tells you to

These aren’t manufacturer guarantees. They’re starting points. The right answer for your specific machine and water supply comes from testing your water and watching the symptoms.

How a Tech Reads a Neglected Machine

When I open up a machine that hasn’t been descaled on schedule, the signs are pretty consistent. Scale tends to build first in the boiler and on the heating elements. The machine starts taking longer to reach temperature. Pressure readings get inconsistent. Steam output drops.

On machines with flow meters and pressure transducers, you’ll sometimes see erratic readings because scale is partially blocking flow. Group head gaskets wear faster too, because scale changes the surface they’re sealing against.

The steam wand is usually the most visible tell. A wand that’s slow to produce steam or that spits and sputters is either scaled up internally or has a blocked tip. That one’s easy to spot without any tools.

Inside the boiler is a different story. You need to pull it open to see what’s there, and the scale layering on a heating element will tell you roughly how long it’s been neglected. In bad cases the element is coated heavily enough to significantly reduce heat transfer. That’s not just an efficiency problem, it’s a failure risk.

What Happens When You Wait Too Long

Scale doesn’t just affect flavor (though it does). It causes real mechanical damage over time.

Heating elements fail. When scale insulates the element from the water around it, the element runs hotter than it’s designed to and can burn out. Replacing a heating element is a real repair cost, and it’s entirely preventable.

Check valves and solenoids clog. Scale deposits can break off in chunks and travel through the system. A piece of scale lodged in a solenoid valve means it won’t open or close cleanly. You get drips between shots, or groups that won’t flush properly.

Boiler corrosion is slower but serious. Aggressive descaling done incorrectly can strip protective oxide films from boiler walls and expose bare metal to acidic solution. That accelerates corrosion. It’s one reason descaling chemistry matters: citric acid, lactic acid, and commercial descalers formulated for espresso equipment all behave differently from harsh DIY options like vinegar (acetic acid), which is particularly aggressive toward metal components and rubber seals. Use what the manufacturer specifies, at the concentration they specify.

What You Can Safely Do Yourself

Backflushing with a blind filter and group head cleaner (Cafiza or equivalent) is something any trained barista can do daily or weekly on commercial machines. That keeps the group head clean and reduces oil buildup, though it doesn’t address scale.

Wand tip cleaning is also straightforward. Soak it, clear the holes, wipe it down. Do it every day.

Descaling the steam wand externally, if it’s surface buildup, is easy with a dilute descaling solution and a soak.

What’s not a good DIY job: opening the boiler, descaling the internal components, replacing gaskets, or doing any work on the heating circuit. These are pressurized systems. Reassembling a boiler wrong means a leak at pressure or a failed seal, and those failures happen mid-service. Descaling solution concentration matters too. Too weak and you’re not removing scale. Too strong and you’re damaging components.

If your machine has a built-in descaling cycle, you still need someone to verify the results. The cycle runs chemistry through the system, but it doesn’t tell you whether the boiler is actually clean or whether a check valve is now partially blocked from dislodged scale.

When to Call a Pro

Any time you’re going past the group head level, call a tech. Boiler work, element replacement, solenoid cleaning, and full internal descaling are jobs that need someone who knows the specific machine architecture.

Also call if you’ve let the schedule slip significantly, especially on a high-volume machine. A tech can do a proper inspection, descale the internal system correctly, and tell you what (if anything) is already damaged. Catching a failing element before it takes out the boiler controller saves money.

Diagnostics can take up to a week; most repairs run 3–4 weeks. That is exactly why we recommend preventive maintenance: a maintained machine does not sit in a repair queue for a month.
