Group gaskets on commercial espresso machines typically last 6 to 12 months under daily cafe use. Some shops stretch them to 18 months; some burn through them in four. The answer depends almost entirely on how hard the machine works and whether the gasket material matches the machine’s operating temperature.
What a group gasket actually does
The group gasket is the rubber seal that sits inside the group head. When you lock a portafilter in, it presses against that gasket and forms a watertight seal at 9 bars of pressure. Without a good seal, you get leaks around the portafilter collar, channeling in the puck, and inconsistent extraction. On a busy machine, this gasket takes thousands of compression cycles a month.
What wears them out
Heat is the main culprit. Group gaskets are usually silicone or EPDM rubber (some machines use NBR). Over time, heat cycling makes them hard and brittle. A gasket that started out pliable enough to compress and seal will eventually turn stiff, and then it just can’t fill the gap anymore.
Coffee oils accelerate this. Backflushing with detergent helps, but oils still accumulate in the groove over time and degrade the rubber faster than heat alone would.
How baristas lock the portafilter is another factor. Forcing it well past the natural lock point compresses the gasket harder than it needs to be. Over months, that habit shortens gasket life noticeably.
Temperature setpoint matters too. Machines running hotter than spec push gaskets harder. And if a machine sits unused over a weekend and then gets slammed Monday morning, the repeated cold-to-hot cycles add up.
What leaking actually means
A slow drip around the portafilter collar when you lock it in is almost always the gasket. The seal isn’t holding.
If you’re seeing channeling (uneven extraction, pale streaks in the puck), and the gasket feels hard or has visible cracking when you poke it, that’s also the gasket. Channeling can come from other things too (distribution, dose, grind), but a compromised gasket lets pressure escape unevenly and will cause it on its own.
A leak that shows up only at full pressure but not during idle might point to the group head shower screen gasket or a cracked screen, not the main group gasket. Worth looking at both.
The replacement interval in practice
For a single-group machine doing 150+ drinks a day: plan on every 6 months. For a lighter-use machine (under 100 drinks a day), 9 to 12 months is reasonable. Some machines have softer gaskets from the factory that compress more easily and wear faster.
The honest answer is: replace it when it leaks or when it feels hard. Doing it on a calendar interval is fine for planning purposes, but the machine will usually tell you before the interval is up if it needs attention.
What a technician checks
When I look at a group head complaint, the first thing I do is feel the gasket. Pull the portafilter out and press a finger into the groove. A good gasket has give. A worn one is stiff or cracked, sometimes visibly shrunken. I’ll also check whether the portafilter is locking at the correct angle and whether the groove itself has scale buildup that’s preventing full compression.
On multi-group machines, I check all groups even if only one is reporting problems. Gaskets age together. If one is gone, the others usually aren’t far behind.
I’ll also look at the shower screen and screen holder. Sometimes what looks like a gasket leak is actually water tracking from a loose screen. On some machines the shower screen screw strips over time, and the screen doesn’t seal properly at the dispersion block.
What you can do yourself
Gasket replacement on most commercial machines is a legitimate DIY task if you’re comfortable with basic maintenance. You need the correct gasket for your machine (they’re not all the same diameter or thickness; a gasket sized for one brand typically won’t fit another correctly), a group head brush, a pick or flathead to seat the gasket, and about 20 minutes.
The basic process: remove the portafilter, take out the shower screen and screen holder, pull out the old gasket with a pick, clean the groove thoroughly, press the new gasket in, and reassemble. Run a few blank shots to seat it before pulling actual espresso.
Where it gets tricky: some machines have a gasket retained by a groove rather than sitting loose, and getting those out cleanly without damaging the group head surface takes practice. If you’re not sure what you’re looking at, it’s worth a service call rather than a scratched group head.
Also, if the leak continues after a fresh gasket, the problem isn’t the gasket. It might be a warped portafilter, a damaged group head seating surface, or a water pressure issue. Those aren’t DIY territory.
When to call a technician
Call someone if:
- The leak continues after you’ve replaced the gasket with the correct part
- You see water coming from above the group head (not the collar)
- The machine is losing pressure across all groups simultaneously
- The group head seating surface looks scored or uneven
- You’re not sure which gasket your machine takes (wrong size can damage the group head)
Gasket replacement itself is low-stakes. But if the leak is a symptom of something upstream, working on the gasket alone wastes time and the machine stays broken.
