An hour of espresso machine downtime at a busy cafe typically costs $150 to $500 in lost revenue, depending on your volume and ticket average. That’s not counting the walk-aways who don’t come back. If your machine goes down on a Friday morning, the math gets ugly fast.
What the Numbers Actually Look Like
Run through it with your own numbers. Take your average espresso-based drink price, multiply by how many drinks you’d pull in an hour during peak service, and that’s your gross revenue exposure per hour. A cafe doing 40 drinks an hour at $6.50 average loses roughly $260 in receipts for every hour the machine sits cold. Add the labor of staff standing around, the milk you already steamed, and the tip income your baristas miss, and the real cost is higher.
For a two-group setup during a busy Saturday morning rush, some owners I’ve talked to estimate they’re losing closer to $400 an hour once everything is counted. A lot of service contracts pay for themselves in one prevented breakdown.
The Most Common Causes, in Order
Not all downtime is equal. Some failures are slow and telegraphed. Others are instant.
Grouphead solenoid failure is probably the most common cause of sudden “machine stopped working” calls I get. The solenoid valve controls water flow through the grouphead. When it fails, you either get no water or water that won’t stop. Symptoms usually come on fast, and there’s rarely much warning.
Scale buildup is slower but responsible for a huge share of preventable breakdowns. Hard water silently chokes boilers, heat exchangers, and flow restrictors. A machine that used to hit brewing temp quickly starts taking noticeably longer, then one day just doesn’t. The Bay Area has hard water in many areas (Santa Clara County averages well over 200 mg/L; East Bay is lower but still meaningful), and if you’re not on a regular descaling schedule, you’re borrowing time.
Brew boiler element failure takes the machine completely out of commission. The element burns out, usually after years of use or after running low on water, which can happen when float switches or fill probes fail or get coated in scale. No heat, no coffee.
Pump failure is less common but dramatic when it happens. A failing rotary pump often gives a warning, getting louder over weeks before it goes. A vibration pump usually signals problems the same way, with increased noise or erratic behavior before it stops entirely. Either way, no pressure means no espresso.
Group seal and gasket wear is routine maintenance that owners sometimes skip too long. Old portafilter gaskets cause inconsistent pressure, channeling, and eventually visible leaking at the group. It won’t shut you down immediately, but it quietly kills shot quality and stresses other components. On a busy commercial machine, gaskets typically need replacing every three to six months.
How a Technician Diagnoses It
When I or one of my techs arrives on a call, the first step is always a pressure and temperature check at the group and boiler. A lot of calls come in as “machine not working” but the actual fault is specific, and the faster we isolate it, the faster you’re back up.
We’ll check the pressure gauge readings against spec (the industry standard for commercial espresso is around 9 bar at the group), pull the portafilter and run a blank shot to see flow rate and pattern, check the boiler pressure, and look at whether the machine is heating at all. From there, a competent tech can usually narrow it to a handful of candidates within 10-15 minutes. Parts availability matters a lot after that.
For common brands like La Marzocco, Nuova Simonelli, Astoria, and Rancilio, most standard parts are stocked by Bay Area distributors. For less common machines, you’re sometimes waiting on a part from an importer, which is where downtime really stretches.
What You Can Do Yourself
There’s a short list of things a non-technician can safely handle.
Backflushing the groupheads with a blind portafilter basket and cleaning detergent is something any trained barista can and should do regularly. It prevents coffee oil buildup in the solenoids and keeps the groups flowing cleanly. High-volume cafes should do this daily.
Descaling, if your machine supports it and you follow the manufacturer’s procedure carefully, is also owner-level maintenance. Don’t skip the rinse cycles, and use the correct descaler for your machine type.
Portafilter gasket replacement is physically straightforward. You need the right gasket for your machine, a grouphead brush, and about 20 minutes. Some owners do this themselves every few months. If you’re not confident, have a tech show you once and you’ll have it.
What to leave to a technician: anything involving the boiler, electrical components, the pump, solenoid valves, or pressurestat. These aren’t difficult jobs for someone trained on commercial equipment, but they carry real risk of injury and damage if done wrong. A boiler holds water at high pressure and temperature. It’s not a home appliance.
When to Call a Pro
If the machine isn’t heating, if you’re seeing unusual pressure drops, if there’s any visible water leak from inside the chassis, or if you’ve lost function in a grouphead, that’s a technician call. Don’t run the machine through a problem you can’t diagnose. Running a scaling machine, a machine with a weak pump, or one with an undiagnosed electrical fault often turns a $200 repair into a $600 one.
For a machine under a service agreement, call your tech before you try anything beyond basic cleaning. Most service contracts cover diagnostic labor, and a 15-minute call can tell you whether it’s a quick fix or a parts wait.
Diagnostics can take up to a week; most repairs run 3–4 weeks. That is exactly why we recommend preventive maintenance: a maintained machine does not sit in a repair queue for a month.
